How to Speed Up the Driver Hiring Process Without Lowering Your Standards

Time to hire in driver recruiting is mostly waiting. Add up the hands-on work behind a single hire and you get a few hours of calls and file review. The other twenty days are queue time: a lead waiting for its first call, a half-finished application sitting on a driver's phone, a verification request sitting in a previous employer's inbox, a complete file waiting for the next orientation date.

Cutting time to hire means cutting that waiting, stage by stage.

Measuring It

The standard metric, application date to start date, averages all the waits into one number, so it points at nothing. Split into intervals, the problem gets specific: lead to first contact, contact to completed application, application to fully qualified, qualified to orientation. 

Each interval has a different owner and a different fix, and the worst one varies by fleet. Sometimes it is contact speed. Sometimes it is verification. Sometimes recruiting is fine and the bottleneck is an orientation calendar with two seats left this month.

Run the intervals by lead source, because sources differ as much in how their drivers move through the funnel as in cost per lead, and a source whose drivers finish applications and clear verification cleanly is worth more than its invoice suggests. Run them by cohort too: follow each week's incoming leads forward to their outcome instead of averaging whoever started this month. 

The period average samples drivers who entered the funnel weeks ago and leaves out everyone still stuck in it, so it flatters the process. The cohort number comes out slower and correct.

Lead to First Contact

Seven to eight hours to a first attempt is a common benchmark on this interval, and reaching three attempts on a driver who missed the first call regularly takes three days. 

The driver, meanwhile, applied to four or five carriers in the same sitting and is moving forward with whichever one called back.

The gap closes with automation, because the constraint is recruiter attention and there is only so much of it. 

An automatic text and email go out the second a lead lands, which holds the driver until a call happens. New leads route round-robin so none sits in an unowned queue. Nights and Weekends

Around half of driver leads arrive outside business hours. Drivers browse jobs at night, on weekends, during a restart, between loads. A team working 8 to 5 misses that whole window and opens Monday with a backlog of leads that went cold over the weekend.
